Three operating principles derived from scaling Adobe Fonts and Adobe's unified text platform to 15 million monthly active users (MAU) and directing the long-term product roadmap for a 75-person cross-functional organization. Each is a decision I'd make again on any product.

Adoption without a mandate

Situation

Adobe Fonts, the licensed type library built into Creative Cloud, had to ship across a dozen of those apps. Every one run by a team I couldn't direct, each with its own roadmap and priorities.

You don't mandate a platform onto teams you don't manage. You make integrating it their win, and you measure the number they respect.

  1. Make the integration the app team's win, not yours. Frame it as their roadmap goal, delivered by the shared component you design once.
  2. Start where you're wanted: flagship anchors first, then the smaller apps follow the proof.
  3. Standardize that component so each new app costs less to ship than the one before it.
  4. Measure usage, not installs: report unique users actually using the feature.
Result

One platform now powers 12 flagship apps and 15M MAU, built entirely by influencing teams I didn't manage. The same play won commitments from Photoshop and Express to ship generative text edit after it proved out in Firefly Boards, Adobe's AI-powered infinite canvas.

Playbook 02Measurement

Proof before you ship

Situation

Font features shipped across a dozen Creative Cloud apps, and their business impact kept getting argued in executive rooms after the fact. Each result was reconstructed from whatever data could be found later.

A number is only as strong as where it came from. Provenance, not precision, is what lets a result survive an executive room.

Decision rule

If you can't read the result the day you ship, you launched blind. The launch numbers come from dashboards designed before launch.

  1. Define success metrics with the data team before launch: adoption, failed-search rate, missing-font events. Agree on what each one proves.
  2. Instrument the dashboards pre-launch so impact is read, not reconstructed.
  3. Tie each metric back to the original business-case claim: drop-off pattern → search failure → adoption. Every number traces to a promise you made.
Result

The Adobe Express overhaul delivered a +186% free-to-paid conversion lift, read straight from the launch dashboard, not reconstructed after. The same discipline carried an AI typography feature from concept to public beta, with its proof metrics defined before anything shipped.

Playbook 03Positioning

Two buyers, one capability

Situation

One font capability had to win two buyers at once: individual designers who wanted freedom, and enterprise teams who wanted control, without a generic message that served neither.

Same capability, two true positions. Never average two audiences into one generic message.

Both shipped under their own name and reached millions on their own terms: individuals won on freedom, enterprise on control, neither position averaged into the other.

What I want next

Point me at the undervalued asset

Every one of these started the same way: a capability everyone used and no one measured. That's the scope I'm targeting next, at the vice president or senior director level in product management or product marketing.
